會議目的:根據(jù)配套件的到貨情況,與基地各生產(chǎn)部門溝通聯(lián)系,了解基地的生產(chǎn)需要和進(jìn)度,保證項(xiàng)目的順利總裝.
會議主要內(nèi)容:根據(jù)基地的總裝計劃,以基地節(jié)點(diǎn)計劃,機(jī)構(gòu)件生產(chǎn)情況,配套件到貨情況,最近修改單內(nèi)容展開,找出生產(chǎn)矛盾點(diǎn),提出解決方案。

配套件情況:進(jìn)口件到貨情況基本沒有問題。外購件:基本上可以滿足基地的生產(chǎn)需要。(螺栓:M《12,為不銹鋼,M》12,為熱浸鋅。請安裝隊(duì),裝配部屆時注意。
項(xiàng)目存在的生產(chǎn)和配套件問題:
1. 1#機(jī)的機(jī)房底盤4月15日進(jìn)車間,4月26日左右吊裝時間上有點(diǎn)緊。
2. 應(yīng)急電機(jī)由于ABB的生產(chǎn)問題未能按時交貨,還需確認(rèn)時間。
3. 42#修改單用戶提出,需要保存所有進(jìn)口鋼絲繩的木卷筒和鐵卷筒,有工藝主管出內(nèi)部聯(lián)系單安排此事。
根據(jù)實(shí)際進(jìn)度與計劃進(jìn)度比較分析結(jié)果,以保持項(xiàng)目工期不變、保證項(xiàng)目質(zhì)量和所消耗費(fèi)用最少為目標(biāo),作出有效對策,進(jìn)行進(jìn)度更新,這是進(jìn)度控制和管理的終旨。項(xiàng)目進(jìn)度更新主要包括兩方面工作,即分析進(jìn)度偏差的影響和進(jìn)行項(xiàng)目進(jìn)度計劃的調(diào)整。
3.3振華岸橋生產(chǎn)配套中存在的主要問題的原因進(jìn)分析
前面我們介紹了一些項(xiàng)目進(jìn)度管理的基本理論知識,從中發(fā)現(xiàn)在項(xiàng)目進(jìn)度管理中,不僅要制定出一個科學(xué)、合理的項(xiàng)目進(jìn)度計劃,還要在項(xiàng)目實(shí)施過程中,及時發(fā)現(xiàn)造成實(shí)際進(jìn)度與計劃進(jìn)度發(fā)生的偏差并加以糾正,否則項(xiàng)目進(jìn)度管理目標(biāo)的實(shí)現(xiàn)就一定會受到影響。下面結(jié)合這些基本理論來分析一下振華公司在岸橋生產(chǎn)配套上的存在問題的主要原因。
(1)需要的配套件常常不能及時到達(dá),造成項(xiàng)目不能按計劃時間完成總裝的原因。
首先,振華公司制作點(diǎn)多,產(chǎn)品配套件很分散,各配套件基地生產(chǎn)的配套件都要通過長時間轉(zhuǎn)運(yùn)到總裝基地,而且大多配套件物資都要通過船運(yùn)解決,大大消耗了許多時間,造成做好的物件沒能及時達(dá)到需要的地方,加之進(jìn)口配套件較多,也很難控制與協(xié)調(diào)它們的進(jìn)度情況。這都造成物件不能按需要按時達(dá)到。
另外,岸橋產(chǎn)量急速增加,公司生產(chǎn)場地但沒怎么增加,這樣制作場地嚴(yán)重不足。
第三、在生產(chǎn)場地、運(yùn)輸?shù)葒?yán)重超負(fù)荷的情況下,很難制定出一個科學(xué)、合理的項(xiàng)目進(jìn)度計劃來,往往計劃一個月總裝30臺岸橋,但實(shí)際只能裝25臺左右,與實(shí)際的相差太遠(yuǎn),糾差難度太大。這些就造成需要的配套件常常不能及時到達(dá)。
(2)到來的配套件常常不能使用。
由于岸橋產(chǎn)量急速增加,要求產(chǎn)品上的配套件也急速增加,很多配套件追求了速度而質(zhì)量有些就難以保證,加之岸橋生產(chǎn)特色為單件生產(chǎn),所以不存在樣品試制等階段,這造成了生產(chǎn)過程中設(shè)計問題多,往往到安裝了才發(fā)現(xiàn)需要修改。這反映在我們在生產(chǎn)進(jìn)度控制過程中質(zhì)量管理措施、技術(shù)管理措施還存在很大的不足,要大力較強(qiáng)。
(3)不需要的配套件常常到達(dá)很早。
公司生產(chǎn)有時都會根據(jù)需要作些調(diào)整,但好多配套件還是按以前時間到來,這樣來的許多物資就不能及時用掉,既造成倉儲緊張,又滿足不了產(chǎn)品總裝需要。這反映我們在項(xiàng)目生產(chǎn)進(jìn)度控制方面做的不夠,沒能嚴(yán)格按項(xiàng)目進(jìn)度動態(tài)監(jiān)測的方法來控制配套件生產(chǎn),對那些沒按計劃進(jìn)行的生產(chǎn)應(yīng)該及時加以調(diào)整,速度太超前的應(yīng)該適當(dāng)慢些,拿出時間去制作預(yù)計進(jìn)度偏慢的配套件。

The production that the project exists and fittings question:
1.The computer lab chassis of a machine enters the workshop on April 15, it is a little tight on about April 26.

The project progress is mainly upgraded including two respects work, namely analyse the influence of the progress deviation and carry on the adjustment that the project progress plan.
3.3 shakes the reason why the bank bridge of China produce the subject matter that exists while forming a complete set and enters to analyse

( 1) The fittings needed can't often be reached in time, cause the reason time finish assembly on schedule that project can't.
First of all, shaking China Company and making and clicking it more, products fittings are very scattered, fittings that all fittings base produces should be through transporting to the assembly base for a long time, and most fittings goods and materials should be all solved through the sailing, consume a lot of time greatly , lead to the fact that the things done well fail to reach the place to need in time , in addition there are more imported fittings, it is very difficult to control and coordinate their progress situation. This leads to the fact that the things can't be according to needing reaching on time.
In addition, the output of bridge on the bank increases rapidly , the company produces the place but not increases enough, it is seriously insufficient to make the place like this.
Third, in a situation that overload seriously in production place , transportation ,etc. , it is very difficult to make a science , rational project progress to plan, often plan 30 bridges on bank of assembly for one month, but reality can only hold about 25 , it is too far with real difference, it is too great to correct the degree of difficulty of difference. These lead to the fact that fittings needed be unable to arrive in time.
( 2) Fittings coming can't often be used.
Because the output of bridge on the bank increases rapidly, require the fittings on the products to increase rapidly , but some of quality are difficult to guarantee , in addition bridge on the bank produces the characteristic to produce for single one if a lot of fittings have pursued the speed, so stage of having samples that are trial-produced etc., this caused and designed the question more in production process, do not often find until installation that need to revise . This reflects that control measures of quality , technological control measures also have a very great deficiency while we control in the production progress, relatively strong in a more cost-effective manner.
( 3) Fittings not needed often arrive very early.
The companies will all do some adjustment to produce according to the need sometimes, but many fittings come according to before , a lot of goods and materials coming like this can't be used in time, has already caused the storage in short , can't meet products assembly's needs again. This one that reflected that we produced progress control and did in the project is not enough, fail to control the production of fittings according to the method that the project progress monitors dynamically strictly, should adjust those production not carried on on schedule in time, it should be proper a bit slower that the speed leadinged very much, take out time to make estimating that the progress lean towards slow fittings.
